Challenge & Solution The client faced a complex mix of variability-driven challenges across suppliers, warehouses, and production processes. Small changes in raw material characteristics often cascaded into quality issues, rework, or client rejections. The lack of early visibility amplified operational stress and increased the cost of corrective actions. What was at stake was not just efficiency, but long-term FMCG relationships, brand credibility, and scalability of operations as volumes increased.

Challenges

  • Incoming raw materials from the same suppliers showed inconsistent moisture levels and oil yields across batches. These issues were typically identified only after processing or quality inspection, leading to rework or rejection.
  • Warehouse temperature and humidity were monitored inconsistently, and sensitive batches were often stored alongside standard materials. Quality degradation was discovered late, after value had already been added.
  • Critical operational data was scattered across ERP systems, Excel sheets, and paper records. Decision-making depended heavily on a few experienced individuals, increasing risk and bottlenecks.
